Team collaborating around a table

Your organization wasn't designed.

It was accumulated.

Here's the good news: design is a choice you can make on purpose, starting now.

No pitch. Thirty minutes to see it clearly.

THE CONVENIENCE TAX

Every reorg, every approval step, every “temporary” reporting line that never went away…

Each one made sense in the moment. Reasonable decisions, made under real pressure, one at a time, across years of real growth. That's how convenience accumulates into the operating model everyone now has to work around. It's not a people problem. It's your design predictably producing outcomes nobody intended and nobody can clearly explain.

You pay for it every day: delayed decisions, duplicated effort, and problems that never quite trace back to where they started.

Every decision made sense.
The pattern didn't.

SOUnd familiar? you're not alone.

You scaled from scrappy to stable, and the structure that got you here is the thing slowing you down now.

You hired ahead of the plan and the results didn’t follow, leading to more people, more layers, less clarity.

You’re integrating a merger, acquisition, or strategic pivot, and you need to turn a new strategy into an organization that can actually deliver it.

You can sense the current setup won’t scale to your objectives, but pressure keeps you fixated on the org chart and calls for accountability.

What I offer, and what I don't

THIS IS

Decisions aligned to your strategy

Deliberate design

Milestone-driven progress

Milestone driven progress

Built for your context

A partner who tells you the truth

Work that outlasts the engagement

THIS IS NOT

An org-chart redraw

A headcount exercise

A change-management deck

Best practice templates & benchmark mimickry

One-size-fits-all promises

A retainer-driven framework

STAKES

Left alone, organizations naturally drift towards convenience, not strategy.

Seams widen, workarounds harden into "how we do things," and your best people start to burn out. Most redesigns don't deliver, usually because they move the boxes without changing the decisions. The safest choice is the most expensive: preserving an organization designed for yesterday while asking it to deliver tomorrow.

Zach Bonaker

The person behind the work

I'm Zach. 15 years of turning complexity into design decisions.

That's long enough to see how easily a reorganization becomes the answer to a problem it was never designed to solve.

I help leaders make consequential organization design decisions when strategy, scale, or circumstances change, turning complexity into operating models and structures built to deliver.

My approach is grounded in the tradition of Jay Galbraith and Amy Kates: organizations are systems to be designed around strategy, not org charts to be rearranged. That means looking beyond structure to the decisions, processes, roles, capabilities, and ways of working that determine whether an organization can actually deliver.

I’m direct, and I’m warm about it. I care more about helping an organization work than about making the work look like consulting. And I’m pragmatic… Living in San Diego and parenting a teenager have taught me that patience isn’t an abstract virtue—it’s a daily practice.
